The Pyramid Principle: every idea rolls up to one governing point, answer first
The Pyramid Principle, created by Barbara Minto at McKinsey: organize your ideas into a pyramid — a single governing conclusion at the top, supported by layers beneath it.
Its iron rule is the 'governing point' (each idea governs the group below it): every idea on any level must be a summary of the group of ideas beneath it. A report, a single slide, or a whole speech should all be able to state the top of the pyramid in one sentence.
When you present, do it 'answer first': lead with the core conclusion, then unfold the supporting points, then back each point with evidence. That way the audience / reader grabs the main point right away — which is 'executive-friendly.'

The Pyramid Principle has been hugely influential in Chinese workplaces and official writing, where the Chinese edition is often distilled into a four-line mnemonic: 'answer first, governing point on top, group by category, logical progression' — corresponding to answer-first, each layer summarizing the layer below, MECE grouping, and logical ordering within a group.

Think bottom-up, present top-down: don't dump your reasoning journey on the audience
Minto makes a key counter-intuitive point: your 'thinking' process is bottom-up — you induce points from a pile of findings and data, then distill a core conclusion; but when you 'present' it, you must flip it around — go top-down and state the conclusion first.
In other words: don't replay your winding journey of exploration for the audience. They don't need to retrace your derivation step by step; they want to know the answer first, then hear why. In practice: once you've finished writing / thinking, move the conclusion you landed on to the very front and open with it.

How do you build the opening and hook the audience? Use Minto's SCQA framework (registered by her as the SCQ Framework™):
- Situation: a background fact the audience all agrees on;
- Complication: some change / problem that has broken the calm;
- Question: the question that naturally arises from it;
- Answer: your core conclusion = the top of the pyramid.
It first 'plants that question' in the audience's mind, and your main point answers it precisely — so the point feels natural and impossible not to listen to. Example: 'We've always used X (S), but lately conversion dropped 30% (C), so what do we do? (Q) — switch to plan Y (A).'
Group MECE, and within a group keep 'same kind + logical order'
Below the top conclusion, how should those few supporting points be carved up? Two gates.
Gate one: MECE (Mutually Exclusive, Collectively Exhaustive — no overlap, no gaps). When you group your supporting points, the groups must be mutually independent, non-overlapping (avoiding repetitive verbosity), and together completely exhaustive, leaving nothing important out (avoiding gaps). A set of points that both 'overlaps and has holes' makes people feel it's messy and untrustworthy.
A two-line self-check: Do these points cross over each other? Together, do they miss a big chunk? Carve your speech's main points MECE, and the audience feels 'it covered everything, with no padding.'
Gate two: the two rules for ideas within one group. Minto sets two rules for 'ideas in the same group of the pyramid':
1. They must be of 'the same kind of idea' — don't mix 'causes' and 'steps' in one group;
2. They must be arranged in some 'logical order' — three common ones: time order (sequence), structural order (by space / parts), degree order (most important to least).
These two rules give a set of points internal order and make them memorable. In a speech: the few sub-points under one main point should be all reasons or all steps, arranged along one clear thread.
